Why RACI Matters in GCCs
Cross-site GCC teams often stumble over who owns what. Without explicit ownership, work stalls, decisions repeat, and accountability fades. A RACI matrix fixes this by mapping who is Responsible, Accountable, Consulted, and Informed for each task.
Build the Matrix
Start with a simple table. List tasks or deliverables in rows and team members or roles in columns. Fill each cell with one of four letters:
- R: Responsible for doing the work.
- A: Accountable for the outcome (only one A per task).
- C: Consulted before decisions are made.
- I: Informed of results and progress.
Assign Roles Clearly
For each task, identify the single person or role that owns the result. That person gets the A. Then, assign the R to the individual or subteam that executes the work. Use C for stakeholders whose input is needed, and I for those who need updates without involvement.
Example: Process Improvement Project
Consider a GCC task to standardize defect tracking across three sites:
- R: Process Owner at Site A
- A: GCC Program Lead
- C: Quality Manager at Site B, IT Lead at Site C
- I: Finance, HR, and all site leads
This setup ensures the process owner drives execution, the program lead holds ultimate accountability, key stakeholders provide input, and others stay informed.
Avoid Common Pitfalls
- Multiple A's: Never assign more than one Accountable person per task. This creates confusion and dilutes responsibility.
- No R's: Every task needs at least one Responsible individual. Without it, work doesn't get done.
- Over-Consulting: Only include people whose input is critical. Too many C's slow down decisions.
- Ignoring I's: Failing to inform relevant parties leads to misalignment and rework.
Implement and Maintain
Create the RACI matrix during project kickoff. Share it with all involved parties. Update it as roles change or new tasks emerge. Review it monthly to ensure it remains accurate.
