Apply DMAIC to cut onboarding time from 90 days to 30 by identifying root causes and standardizing training workflows.
Define: Map the Current Onboarding Bottleneck
Onboarding delays in a GCC typically stem from unclear role expectations, fragmented training materials, or lack of mentorship. Start by defining the problem with data. Track the average days from offer acceptance to first day, and then to first project assignment. Use a value stream map to visualize each step.
Example: A GCC in Bangalore reported an average onboarding time of 85 days, with 40 days spent before the employee even started. This gap indicates a process failure, not a people problem.
Measure: Quantify the Delay
Collect specific metrics to understand the scope of the delay. Track:
- Days between offer and start date
- Days from start to first project
- Days to full productivity
Use a simple spreadsheet or your HRIS to pull this data. Look for outliers. Are certain roles delayed more than others? Is there a pattern by region or manager?
Example: Data showed that software engineers averaged 12 days pre-start, while QA testers averaged 45. This discrepancy points to role-specific bottlenecks.
Analyze: Identify Root Causes
Use a root cause analysis to pinpoint why delays occur. Common causes include:
- Lack of standardized onboarding checklists
- Inconsistent training schedules
- Delayed access to systems and tools
- No designated buddy or mentor
Use a 5 Whys or Fishbone diagram to drill down. For example, if system access is delayed, ask why. Is it a security bottleneck? A lack of automation?
Improve: Design a Standardized Onboarding Process
Create a lean onboarding workflow. Develop a checklist that includes:
- Pre-start tasks (e.g., system setup, welcome email)
- First-week agenda
- 30-60-90 day goals
Assign a buddy for each new hire. Automate system access where possible. Create a centralized repository of training materials to avoid duplication.
Example: A GCC implemented a digital onboarding checklist that automated system access and scheduled training sessions. This reduced pre-start days from 40 to 5.
Control: Monitor and Sustain
Track onboarding metrics weekly. Use a control chart to monitor trends. If delays spike, investigate immediately. Update the checklist and training materials as roles evolve.
Regularly gather feedback from new hires and managers to refine the process. Celebrate improvements to reinforce the new standard.
