The Cross-Site Ownership Problem
You have three GCC sites: Mumbai, Berlin, and São Paulo. A process owner in Mumbai assigns a task to a team in Berlin. Berlin executes it, but the final approval sits with São Paulo. By the time the work lands back in Mumbai, the deadline has slipped. This isn't a communication failure; it's a RACI failure. Without a clear Responsible, Accountable, Consulted, and Informed matrix, your GCC becomes a game of telephone.
Why Standard RACI Fails in GCCs
Most teams treat RACI as a one-size-fits-all chart. In a global capability center, you need site-specific RACI layers. Mumbai might handle data ingestion (R), Berlin handles transformation (R), and São Paulo handles compliance (A). If you don't map this explicitly, you get overlap and gaps.
Building a Site-Specific RACI Matrix
Start with a process map. Identify each step and assign roles:
- Responsible (R): The person who does the work. Only one R per task.
- Accountable (A): The person who signs off. Only one A per task.
- Consulted (C): The person whose input is needed before work begins.
- Informed (I): The person who needs updates after work is done.
Example: For a customer onboarding process:
- Mumbai (R): Data entry.
- Berlin (A): Quality check.
- São Paulo (C): Legal review.
- Mumbai (I): Process owner.
Implementing RACI in Lean Six Sigma
Use RACI during your Define and Measure phases. Map each process step and assign roles. If you see multiple R's or no A, you have a problem. Fix it before moving to Improve.
Common RACI Pitfalls in GCCs
- Too many Cs: Consulted should be a small group. Too many inputs slow you down.
- No A: Without an Accountable person, tasks stall.
- Site Silos: Don't let one site own everything. Distribute R and A based on expertise.
