Define the Real Problem
GCC onboarding delays aren’t “people are slow.” They’re broken processes. Start by measuring current cycle time: from hire to first billable task. Track each step: IT setup, compliance training, mentor pairing, project assignment. Use value stream mapping to spot bottlenecks. Example: 60% of new hires wait 14 days for laptop access. That’s your starting point.
Measure What Matters
Collect 30+ days of onboarding data. Log delays by category: admin, training, tech, manager readiness. Use Pareto analysis — 80% of delays come from 20% of causes. Common culprits:

- No standardized training path
- Managers not notified of hire dates until day 3

Analyze Root Causes

Design Lean Solutions
Build a standardized onboarding playbook. Include:
- Pre-boarding checklist (triggered at offer acceptance)
- IT setup templates with 24-hour SLA
- Training modules aligned to role (not generic corporate content)
- Manager readiness checklist (15-min prep before day 1)
Design for parallel processing. IT setup and compliance training should run simultaneously, not sequentially. Use Kanban boards to track each hire’s progress in real time.
Implement with Control
Pilot the new process with 10 hires. Track metrics weekly: time-to-productivity, error rates, manager satisfaction. Adjust based on feedback.
Embed controls:
- Daily 10-minute stand-ups for onboarding coordinators
- Automated alerts when a step exceeds SLA
- Monthly root cause review of delays
Scale after 60 days. Roll out to all GCCs. Measure improvement: target 70% reduction in onboarding time within 90 days.
